    My Take On Alaskas Strategy Shift

    I think many of us have been thinking for a long time that somethings gotta give with Alaskas presence in the New York to Los Angeles market, given the uncompetitive product. I imagine that United recently launching flights between New York and Los Angeles put the nail in the coffin for Alaskas service.

    But ultimately Alaskas logic here makes sense:

    • Alaska couldnt compete in the New York to Los Angeles market, and the airline didnt want the inefficiency of having a subfleet with flat beds
    • Alaska doesnt view Los Angeles as being as much of a core market as the other airports served, or at least Alaska doesnt have as much of a competitive advantage there
    • Alaska would be be much more competitive adding service between New York and San Diego or Portland, which is what were seeing here
    • While Alaskas product also isnt competitive in the New York to San Francisco market, I suspect that route is sticking around because Alaska has more of a loyal following in the Bay Area, and the route is more integral to Alaskas overall network

    I know many have speculated that Alaska is essentially handing this route over to American, given the close partnership between the two airlines . However, thats not whats happening here the two airlines are prohibited from codesharing between New York and Los Angeles, so Alaska doesnt have much revenue upside with having people booked on American.

    The JFK LAX route, one of the most competitive in the U.S, is also served by American, Delta, JetBlue, and United, all of which offer a superior premium service compared to Alaska. Alaska Airlines is the only carrier that doesnt offer lie-flat seats on this route, with premium-paying travelers more likely to opt for a rival carrier.

    Despite compensating for its below-par premium product by offering cheaper fares, other services, such as JetBlues Mint cabin, are simply too good to compete with.

    Andrew Harrison, executive vice president and chief commercial officer at Alaska, defended the airlines premium product, saying,

    We are very thankful that we maintained a non-lie-flat position. We think our first-class seats are spot-on for the demand environment.

    Reorganizing Its Transcontinental Strategy

    Alaska has reorganized its transcontinental routes in light of its exit from JFK LAX. The airline plans to offer 25 daily flights between JFK and Newark and cities along the West Coast.

    The airline believes its resources can be better applied to other transcontinental routes that are less competitive than JFK LAX.

    A Perennial Jfk Problem: Slots

    A major reason for shakeups in networks at JFK usually comes down to a problem of slots. According to Mr. Catlin, slots were a large part of the calculus around ceasing the route. Speaking at the Future Flying Forum, he stated:

    I think the reality of JFK is Alaska Airlines had 12 slot pairs. Only four of those slot pairs were for evening arrival and departures. And so if youre a West Coast based airline, like Alaska, the flight that people wants leaves at 8am, whether its Seattle, San Francisco, LA, and then comes back off the East Coast at 5pm. Of our 12 slot pairs, only four of those allowed those West Coast originating day turns.

    The desired slot pairs Mr. Catlin is referring to largely matter to the point-to-point traveler. The other slots that Alaska Airlines has and uses are able to be offered around connecting networks and some point-to-point demand.

    He further explained how Alaska had oriented its schedule for this market:

    The issue that we had at Alaska Airlines pre-pandemic, is we were stretched really thin into JFK. We were operating Seattle, Portland, San Francisco, San Jose and Los Angeles. So we had five gateways with only 12 slots, four of which were day turns. And what that meant is we had suboptimized the schedule. We didnt have a quality scheduling from any of those gateways, which left us exposed to competitors with much better slot portfolios, better holdings, more flexibility.

    So, Alaska Airlines made a decision:

    • San Francisco 4x daily
    • Seattle 4x daily

    First Class To Australia Or New Zealand With A Stopover In Hong Kong On Cathay Pacific

    Cathay Pacific’s first class flights with a stopover in Hong Kong offer a range of destination options, and going all the way to Australia or New Zealand will squeeze a lot of value out of your miles.

    You’ll need 80,000 miles each way for this flight, or you can do business class for 60,000 miles and economy for 40,000 miles, which are also a steal. There aren’t many rewards programs left that can get you from the U.S. to Australia for 80,000 miles round-trip, much less with a free stopover.

    American Airlines Helps Keep The Route Served

    While Alaska Airlines is not officially flying from JFK to LAX, it has an excellent partner that does fly the route. Alaska and American Airlines are members of the oneworld alliance and have a West Coast International Alliance that sees an extensive codeshare relationship and close partnership.

    American Airlines has filed up to 12 daily departures between JFK and LAX in summer 2022. All of these flights are on special Airbus A321T aircraft. These planes only have 102 seats onboard in a three-class configuration, including 10 lie-flat Flagship First class seats, 20 lie-flat Flagship Business class seats, and 72 economy class seats, of which half are extra-legroom economy seats.

    Alaska Airlines does not have any lie-flat seats on its planes, nor is it interested in putting lie-flat seats on any of its planes. It offered a recliner-style premium product that worked better among lower-yield business travelers and was also a less desirable product for high-paying premium customers.

    Looking at a market like San Francisco, American only has five flights per day scheduled on the route to JFK. With Alaskas five, the airline can market ten flights per day to its customers on this route, creating a better customer offering.
